Your AI Problem Is a Planning Problem: A 90-Day Roadmap for Small Business
88% of HR leaders say their organization still hasn’t gotten real business value out of AI. That doesn’t mean nobody is using it. It means people are poking at it like a search bar, a few prompts here and there, with no policy, no owner, no documented process, and nothing to show for it at the end of the year. The tools work fine. What’s missing is the plan. Your people aren’t the holdup either. Over 65% of employees say they’re excited to use AI at work, but only 22% say their company has communicated a clear AI plan at all. Where leaders actually lay one out, employees are three times more likely to feel prepared to use it. A plan isn’t red tape. It’s the biggest multiplier you’ve got, and it costs nothing. So, here’s the one I walk clients through: 90 days, three moves.
Days 1-30: Clean the foundation
This is the month everyone wants to skip, and it’s the one that makes every month after it work. AI on top of messy HR just makes a faster mess. Pick your messiest processes (the onboarding checklist that changes depending on who’s hiring, the PTO tracking that lives in one manager’s head, the offer letter someone copies from the last hire and edits) and document them from start to finish. Then pull two numbers: turnover and cost per hire. If your employee data is scattered across inboxes, spreadsheets, and an HRIS nobody fully set up, get it into one place. Garbage in, garbage out, and a tool working from bad data will make expensive mistakes at scale.
If documenting processes is the thing that’s going to stop you, let AI help with that too. Get the paid version of ChatGPT or Claude (not the free one), ask it to walk you through the security settings, then open a chat and tell it the truth: your industry, your size, what state you operate in, and what you’re trying to accomplish in the next few years. Ask it where to start, and ask it to push back on you and point out your blind spots. Block 30 minutes. You’ll look up an hour later surprised at how much you got done.
Days 31-60: Set the rules and automate one thing
Now write a one-page AI policy. Tell AI your state, your industry, and whether you’re a nonprofit or carry federal or state grants, let it give you a starting draft, and then have someone qualified look it over. Half of all companies still don’t have an AI policy, and only about a quarter of the ones that do think it’s any good.
Then pick one task to automate. Just one. In HR, I’d start with job descriptions, interview scheduling, or first drafts of policies, which are repeatable and don’t require a high-stakes judgment call. Put a human’s name on the final call. That person doesn’t need to know everything, they’re just the one who answers “is this okay?” when it comes up, and if that’s you, fine. Resist the urge to automate the entire department in a month, because that’s exactly how companies end up in the 88%.
This is also the time to find the people in your organization who are already doing wild things with AI on their own time and pull them into a small task force. They exist, I promise, and they’ll get you further, faster, than any vendor demo.
Days 61-90: Upskill your people and bring HR into the room
Once a task is automated, the person who used to do it doesn’t disappear. Their job shifts from doing the work to overseeing it, because AI does not run itself. I have an AI workflow that turns every podcast episode into blog drafts, an email, and production notes, and I still check every single piece. Sometimes the bullets are weird, sometimes the headings aren’t formatted, and sometimes it just stops halfway through. Your employees don’t do every task perfectly every time, and your AI won’t either.
You don’t need a big training budget for this. You need 30 minutes a week and a shared prompt library that sits right next to your policy. You also need HR in the AI conversation. Right now 52% of companies leave HR out of their AI strategy entirely, which means nobody is asking the people questions. If we automate half of this job description and seven people hold that job, what do they do next? Is there a reduction coming, or a chance to put those hours toward work that actually moves the bottom line? Have that conversation with your team out loud. People are already wondering if they’re automating themselves out of a job, so tell them where you’re going (your social media person posting on seven platforms instead of five and finally having time to actually engage, for example).
The rule that never changes
AI drafts and humans decide. It can write the policy, build the turnover model, and screen the first pass of resumes, but it never owns the judgment call, the coaching conversation, or any decision that affects somebody’s paycheck. Treat it like an intern who is fast, tireless, and occasionally confidently wrong.
And before you buy anything new, look at what you’re already paying for. When a client tells me they want to add AI to HR, the first thing I ask for is their contracts for the HRIS, payroll, time clock, and performance review tools. Nine times out of ten they’re paying for a module they never turned on. We use what they already own and cut the redundancy before we add a single new tool. Then we make sure everything AI produces actually sounds like their culture (their mission, values, and on-brand behaviors), because a handbook or job posting that doesn’t sound like you is how culture drift starts.
Start with day one
Don’t try to do all 90 days this week. Pick the single messiest process you have and write it down from start to finish, or open your AI tool, tap the mic, and talk it through. That one page is the foundation everything else sits on. Get the foundation right and AI will multiply it.
If you don’t have 30 minutes a week to give this, that doesn’t mean you’re behind. It means you’re busy running the business, and that’s exactly when it makes sense to bring in help.
